new, wakes up crying from nap

wondering if this is normal for this age (more stimulated), or could it have something to do with how his routine is? our LO is 8 months, and would never wake up from a sleep crying, half the time i did not know when he actually woke up, cause he would just lye there content and suck his thumb. the last month he has been starting to wake up crying, he still seems a bit tired. i have tried W2S, with no avail. PU/PD is a no go. oh, his naps are exactly 1:20 long, and has no problem falling asleep. he has been staying up for 3.5 hours for around 2 months (at least). i know a bit longer than suggested, but it seems to work for him. here is his routine:

Up at 6:00 - usually ok to talk to himself till feeding
E 6:45
A
S 9:30

E 11:00
A
S 2:30

E 4:00
A
E 6:45
S by 7:00

BF 9:30 - 10:00ish
these times are when he is BF. he gets his solids about 1 to 1.5 hours after BF.

the only thing I can think of is that he might be a bit overtired and he cries on waking because he knows he needs more sleep but can't get himself back off- this is certainly the only time dd ever cries on waking.
at 8mo 3.5hrs A time is a little more than the average, which would be fine if it wasn't for the fact that his naps are shorter than average as well, which is what makes me think he's not rested enough.
I would try firstly shortening that first A time from waking to first nap to perhaps 3 hrs- it's very common for lo's to need a shorter A time first thing in the morning. Hopefully he will then be more rested.
