Need help with a easy for a 10 month old around pick ups

Staring Sept. I will be doing pick ups 4 days a week at 3:15pm (I will have to be out of the house by 3pm to walk there) for either my daughter or my niece at pre school (niece is Mon, Wed, Fri and my daughter is Tues and Thurs). Drop offs are going to be done by BIL so that's not a problem. I am trying to figure out a routine for naps with the baby around pick ups. Right now baby is sick with the never ending cold so she is on more of a 6 month old routine right now, once she gets better I want to put her on a new routine.
Right now her routine is:
9:30am-up
12:30-down
2:45-3pm- up
6-down
7:30-up
9:30-bed
keep in mind she is sick thus so much sleep.
Before she got sick she had 3hr and 15 min Atimes and 2x 1.5 hr naps
* my 2.5 yr old doesn't nap anymore so her days are shorter 10am to 7pm*
We are on summer hours and hope to pull wake up times back to 8am once falls sets in

Any suggestions? Thanks !

What was her A time before she got sick?

Sorry - just re read your first post - apparently I am blind :)

Has she always done a full 12 hr night?  I suspect that her A time is going to increase a bit over the next couple of weeks so...

Wake 8am
Nap 1130-1pm
Nap 430-530pm capped
BT 730/8pm

Think this could work?  She is getting to that time when it's common to have to cap the PM nap to preserve BT ;)
