I am trying to adhere to the 3 hour EASY routine with my son (4 weeks tomorrow) but the sample schedule doesn't fit us for two reasons: I have an efficient nurser (needing just 15 or 20 minutes for a full feeding), he doesn't need 15-20 minutes to fall asleep in his crib, only about 2. Also he loves his sleep and it's really hard to keep him awake for very much activity time (other than first thing in the morning and in the late afternoon).
For instance...
Fed Ben his 1st feeding at 6:30am. He actually stayed awake for well over an hour this time (unusual), then went to sleep in his crib at 9:05am. Woke up at 9:55am (usually he sleeps 2 hrs) b/c of gas issues. We worked that out, I wanted to put him back down to finish his nap but he was giving hunger cues - I put him off til 9:30 (3 hours). He bf for 20 mins. Now I'm trying to keep him awake until 10. Tracy says not to let them sleep more than 2 hours during the day.... but that will only put us to 12:00, 30 minutes before his next feeding... What do I do? Let him sleep 2 1/2 (which I'm sure he'll do b/c the first nap got cut short)?
There's just a wide discrepancy in the routine suggested and my ability to follow it, because there's at least 30 minutes of time difference in the feeding b/c he's so quick, then so much time allowed for activity (which is a struggle to complete), then another 15 mins allowed for falling asleep. We are off by an hour at least just in one "round"! How do I compensate for that?

First, EASY timelines are guidelines not absolute rules. I felt that if my EASY only varied 30 min, that was a pretty good day. Newborns can eat any where from 2-3 hours, so if he is giving hunger cues at 2.5 hours, go ahead and feed. Always feed a hungry baby, just make sure it is a full feed, not a snack.

Second, I look at overall time slept during the day, not each individual nap. If his first nap is cut short, I would let the next one go a little longer.

Third, EASY is a style of parenting not a sted fast schedule. Change it to fit your needs. As long as he is Eating first, then Activity, then Sleep, you are still following EASY. If he doesn't need to have 15 min to fall asleep use that time for bonding, baby massage, looking at pictures, etc. Just make sure you give him ample wind down time so he will still fall asleep nicely for you.
